Why does nobody talk about switching from plot outlines to character sheets?
I used to plan every chapter with a detailed outline, like a 40 point bullet list for my novel set in Portland. But after my third rewrite stalled, I tried building character sheets first, mapping what each person wants and fears. Now I write scenes based on their choices, not my plan, and it feels way more alive. Has anyone else made this swap, and did your first draft get messier but better?

Did it totally wreck your word count at first too? Same thing happened with my mystery set in Chicago, I threw out like 30 pages because the killer just would not do the dumb thing I planned. But once I let the characters drive, the plot holes started filling themselves in, and yeah, the messy draft turned out way stronger than my neat outlines ever were.
