Pantsed my villain in chapter 4 and now I see why everyone plans first

I used to just wing every draft, but after 3 rewrites of the same 60 page story, a writing buddy made me outline his way with note cards and one scene list, and now the murder mystery actually holds together, so do you guys plot everything or just the big turns?
