Switched from author bios to spoiler-free intros and debate quality jumped
My club in Portland spent 3 months doing the standard author bio intro before each book, but it just led to people arguing about the writer's politics instead of the actual chapters. Last month I tried a 5 minute intro that only covers setting and character names, no plot hints at all. The difference was night and day, our discussion on the second half of the book went twice as deep. Anyone else tried cutting out backstory to keep the group focused on the text itself?

Whoa, hold up. You guys actually spent three whole months reading author bios out loud before the books? That sounds brutal, no wonder people were fighting about politics instead of the plot. Cutting that out sounds like the smartest move ever.
